Draft Incident Updates (AI) Implementation Plan

On this page
For agentic workers: REQUIRED SUB-SKILL: Use superpowers:subagent-driven-development (recommended) or superpowers:executing-plans to implement this plan task-by-task. Steps use checkbox (
- [ ]) syntax for tracking.
Goal: On an open incident, an operator can click "Draft with AI", read a proposed customer-facing update, and choose to use it. Nothing is published until the operator posts it; posted updates remember that they were AI-assisted.
Architecture: A pure prompt builder (lib/ai/incident-draft.ts) turns incident facts into a system prompt plus an input where all free text is redacted and wrapped as untrusted. A server action loads the facts, calls the Plan 1 gateway, and returns { ok, text | error } without writing anything. The existing update composer gains a preview box with "Use draft" and "Discard". A small migration adds incident_updates.ai_assisted.
Tech Stack: Next.js server actions, React client component, Kysely, zod, Vitest.
Spec: AI-FEATURE-IDEAS.txt (A1 Draft incident updates, F2 AI-assisted marker). Depends on: docs/superpowers/plans/2026-10-08-ai-01-gateway.md fully implemented (needs lib/ai/index.ts, lib/ai/redact.ts, migration 016).
Global Constraints
- The draft is never saved or sent by the draft action. Publishing stays the existing
postIncidentUpdate. - Only open incidents (not maintenance, not resolved) show the button; only roles with
incident.update. - Prompt context is an allowlist: incident name, impact, new status, linked component names and statuses, the last 5 updates (1,000 characters each), operator notes (2,000 characters). Nothing else.
- All free text goes through
untrusted()(redacts addresses and secrets, strips embedded tags). - Drafted text is capped at
INPUT_LIMITS.body(20,000) and must still pass the normal update validation when posted. - Next migration number is
017.
Review Focus
- The model invents a cause or ETA: the system prompt forbids both unless the operator notes contain them; the preview makes the human check (Task 1 test pins the rule text).
- Operator notes contain pasted logs with IPs, hostnames or tokens, or an injection attempt ("ignore previous instructions"): redacted and wrapped (Task 1 tests).
- AI unavailable (off, over cap, provider error): the composer must keep working exactly as today and show a short inline message (Task 2 error branch, Task 3 manual check).
- A user from another organization requests a draft for someone else's incident:
assertPageInOrgmust run before any data is read into a prompt (Task 2). - A draft arrives after the incident was resolved or the operator already typed text: the preview never overwrites the textarea; the operator chooses (Task 3).
Task 1: Prompt builder and draft cleanup

- Step 4: Run the tests to verify they pass
Run: npx vitest run tests/ai-incident-draft.test.ts
Expected: PASS (9 tests).
- Step 5: Commit
git add lib/ai/incident-draft.ts tests/ai-incident-draft.test.ts
git commit -m "feat: prompt builder for AI-drafted incident updates"
Task 2: Server action that returns a draft
Files:
- Modify:
app/admin/(protected)/incidents/actions.ts(add imports anddraftIncidentUpdate)
Interfaces:
- Consumes:
complete,AiUnavailableError,AiProviderErrorfromlib/ai;buildIncidentDraftPrompt,finalizeDraft(Task 1);INCIDENT_STATUSESfromlib/status; existingrequireCapability,assertPageInOrg,database. - Produces:
type DraftResult = { ok: true; text: string } | { ok: false; error: string }anddraftIncidentUpdate(incidentId: string, input: { status: string; notes: string }): Promise<DraftResult>.
The action only reads and calls the model. It is thin glue over tested pieces, so it is verified by typecheck and by the manual check in Task 3.
- Step 1: Add the imports
At the top of app/admin/(protected)/incidents/actions.ts add:
import { AiProviderError, AiUnavailableError, complete } from "@/lib/ai";
import { buildIncidentDraftPrompt, finalizeDraft } from "@/lib/ai/incident-draft";
import { INCIDENT_STATUSES } from "@/lib/status";
(ComponentStatus, Impact, IncidentStatus are already imported from @/lib/status on one line; add INCIDENT_STATUSES to that same import instead of a second import statement to keep lint clean.)
- Step 2: Add the action
Append to the same file:
export type DraftResult = { ok: true; text: string } | { ok: false; error: string };
/** Proposes update text. Reads incident facts and calls the model; writes nothing. */
export async function draftIncidentUpdate(
incidentId: string,
input: { status: string; notes: string }
): Promise<DraftResult> {
const session = await requireCapability("incident.update");
const incident = await database.selectFrom("incidents")
.select(["id", "name", "pageId", "impact", "isMaintenance"])
.where("id", "=", incidentId).executeTakeFirst();
if (!incident || incident.isMaintenance) return { ok: false, error: "Incident not found" };
await assertPageInOrg(incident.pageId, session.orgId);
if (!(INCIDENT_STATUSES as readonly string[]).includes(input.status)) return { ok: false, error: "Choose a valid status" };
const [components, updates] = await Promise.all([
database.selectFrom("incidentComponents as link")
.innerJoin("components as component", "component.id", "link.componentId")
.select(["component.name as name", "link.newStatus as status"])
.where("link.incidentId", "=", incident.id).execute(),
database.selectFrom("incidentUpdates").select(["status", "body"])
.where("incidentId", "=", incident.id).orderBy("createdAt", "desc").limit(5).execute(),
]);
const prompt = buildIncidentDraftPrompt({
incidentName: incident.name,
impact: incident.impact,
newStatus: input.status,
components,
previousUpdates: updates.reverse(),
operatorNotes: input.notes,
});
try {
const { text } = await complete({
feature: "incident-draft",
orgId: session.orgId,
system: prompt.system,
input: prompt.input,
maxTokens: 400,
});
return { ok: true, text: finalizeDraft(text) };
} catch (error) {
if (error instanceof AiUnavailableError || error instanceof AiProviderError) return { ok: false, error: error.message };
throw error;
}
}
- Step 3: Typecheck and lint
Run: npx tsc --noEmit && npx eslint "app/admin/(protected)/incidents" --max-warnings=0
Expected: no errors. A "use server" file may only export async functions; the DraftResult type export is erased at compile time and is allowed.
- Step 4: Commit
git add "app/admin/(protected)/incidents/actions.ts"
git commit -m "feat: server action that drafts an incident update without saving it"
Task 3: Draft button and preview in the update composer
Files:
- Modify:
components/admin/IncidentCommunicationForms.tsx(IncidentUpdateComposer) - Modify:
components/admin/EventDetail.tsx(compute availability, pass the bound action)
Interfaces:
Consumes:
draftIncidentUpdate,DraftResult(Task 2);aiAvailableForOrgfromlib/ai.Produces:
IncidentUpdateComposeraccepts an optionaldraftAction?: (input: { status: string; notes: string }) => Promise<DraftResult>; when absent the component renders exactly as before.Step 1: Update the composer
In components/admin/IncidentCommunicationForms.tsx change the React import and add imports:
import { useCallback, useState, useTransition } from "react";
import { Send, Sparkles } from "lucide-react";
import { Button } from "@/components/ui/button";
import { Input } from "@/components/ui/input";
import type { DraftResult } from "@/app/admin/(protected)/incidents/actions";
(Send is already imported from lucide-react; extend that line rather than duplicating it.)
Replace IncidentUpdateComposer with:
export function IncidentUpdateComposer({
action,
currentStatus,
draftAction,
}: {
action: (formData: FormData) => void;
currentStatus: string;
draftAction?: (input: { status: string; notes: string }) => Promise<DraftResult>;
}) {
const [status, setStatus] = useState(currentStatus);
const [body, setBody] = useState("");
// Keep the composer open after posting, empty for the next update.
const clearBody = useCallback(() => setBody(""), []);
const [notify, setNotify] = useState(true);
const [notes, setNotes] = useState("");
const [draft, setDraft] = useState<string | null>(null);
const [draftError, setDraftError] = useState<string | null>(null);
const [drafting, startDrafting] = useTransition();
function requestDraft() {
if (!draftAction) return;
setDraftError(null);
startDrafting(async () => {
const result = await draftAction({ status, notes });
if (result.ok) setDraft(result.text);
else setDraftError(result.error);
});
}

);
}
If Button does not accept loading/size="sm" exactly like this, copy the props used by SaveUpdateButton in components/admin/IncidentTimelineEditor.tsx (loading={pending}) and DeliveryProvidersCard.tsx (size="sm"); both exist in the codebase.
- Step 2: Pass availability from
EventDetail
In components/admin/EventDetail.tsx add imports:
import { aiAvailableForOrg } from "@/lib/ai";
import { draftIncidentUpdate } from "@/app/admin/(protected)/incidents/actions";
(Merge draftIncidentUpdate into the existing import from that module.) After showUpdateComposer is computed add:
const draftAction = showUpdateComposer && (await aiAvailableForOrg(org.id))
? draftIncidentUpdate.bind(null, incidentId)
: undefined;
and pass it to the composer:
<IncidentUpdateComposer
action={boundPostUpdate}
currentStatus={incident.status}
draftAction={draftAction}
/>
- Step 3: Typecheck, lint, tests
Run: npx tsc --noEmit && npx eslint components/admin --max-warnings=0 && npm test
Expected: pass. tests/incident-timeline.test.tsx and any composer tests must still pass because draftAction is optional.
- Step 4: Manual check (needs Plan 1 Task 6 and 7 done)
Run npm run dev:all. Open an open incident as an organization Admin.
- AI off for the organization: no "Facts for an AI draft" box appears; posting an update works as before.
- Turn AI on (Platform > Organizations > settings). The box appears. Type notes "Replica promoted, next update in 30 minutes", click Draft with AI. Expected: a preview appears within a few seconds; the textarea is unchanged until Use draft is clicked.
- Put
10.0.4.12and an email in the notes. Expected: the draft does not contain them. - Remove the provider key or set the monthly cap to 1 and draft again. Expected: a short inline message ("AI provider returned HTTP 401" or "...monthly AI limit"), and the rest of the form still works.
- Check
select feature, status, input_tokens, output_tokens from ai_usage order by created_at desc limit 5;shows the calls.
- Step 5: Commit
git add components/admin/IncidentCommunicationForms.tsx components/admin/EventDetail.tsx
git commit -m "feat: Draft with AI in the incident update composer"
Task 4: Remember that an update was AI-assisted
Files:
- Create:

lib/incident-update-validation.ts - Modify:

components/admin/IncidentCommunicationForms.tsx(hidden field) - Modify:
lib/migrations.ts:35(LATEST_MIGRATION_ID) - Test:
tests/incident-update-ai-flag.test.ts
Interfaces:
- Produces:
incident_updates.ai_assisted boolean NOT NULL DEFAULT false;incidentUpdateInputSchemagainsaiAssisted: boolean(defaultfalse);incidentUpdateEditInputSchemadoes not include it.
Why: a stored marker supports acceptance-rate reporting and any later labelling decision (EU AI Act Article 50, see the idea file section 10) without a second migration. Whether to show it publicly is an open product question; this task only records it.
- Step 1: Write the failing test
tests/incident-update-ai-flag.test.ts:
import { describe, expect, it } from "vitest";
import { incidentUpdateEditInputSchema, incidentUpdateInputSchema } from "../lib/incident-update-validation";
describe("incident update AI marker", () => {
it("defaults to not AI-assisted", () => {

});
it("accepts an explicit AI-assisted marker", () => {
expect(incidentUpdateInputSchema.parse({ status: "IDENTIFIED", body: "Found it.", aiAssisted: true }).aiAssisted).toBe(true);
});
it("does not let an edit change the marker", () => {
const edited = incidentUpdateEditInputSchema.parse({ status: "IDENTIFIED", body: "Found it.", aiAssisted: true });
expect(edited).not.toHaveProperty("aiAssisted");
});
});
- Step 2: Run it to verify it fails
Run: npx vitest run tests/incident-update-ai-flag.test.ts
Expected: FAIL (aiAssisted is undefined for the first two tests).
- Step 3: Implement
lib/incident-update-validation.ts:
export const incidentUpdateInputSchema = z.object({
status: z.enum(INCIDENT_STATUSES),
body: z.string().trim().min(1).max(20_000),
notify: z.boolean().default(true),
/** The operator started from an AI draft. Self-declared by the client; used for reporting, not security. */
aiAssisted: z.boolean().default(false),
});
export const incidentUpdateEditInputSchema = incidentUpdateInputSchema.omit({
notify: true,
aiAssisted: true,
});
db/migrations/017_incident_update_ai_assisted.sql:
-- Records that the author started an incident update from an AI draft.
ALTER TABLE incident_updates ADD COLUMN ai_assisted boolean NOT NULL DEFAULT false;
lib/postgres/schema.ts, in IncidentUpdateTable after editedBy:
aiAssisted: Generated<boolean>;
lib/domain/incidents.ts, in the addIncidentUpdate insert .values({...}) add aiAssisted: input.aiAssisted, after notified: input.notify,.
app/admin/(protected)/incidents/actions.ts, in postIncidentUpdate's addIncidentUpdate(...) call add:
aiAssisted: formData.get("aiAssisted") === "on",
components/admin/IncidentCommunicationForms.tsx: add state const [aiAssisted, setAiAssisted] = useState(false);, set it in the "Use draft" handler (setBody(draft); setAiAssisted(true); setDraft(null);), reset it in clearBody (useCallback(() => { setBody(""); setAiAssisted(false); }, [])), and render inside the form right after the Message field:
{aiAssisted && <input type="hidden" name="aiAssisted" value="on" />}
lib/migrations.ts:35: export const LATEST_MIGRATION_ID = "017_incident_update_ai_assisted.sql";
- Step 4: Run tests, typecheck, apply the migration
Run: npx vitest run tests/incident-update-ai-flag.test.ts && npx tsc --noEmit && npm test && npm run db:migrate
Expected: the new test passes, nothing else breaks, migration 017 applies.
- Step 5: Manual check
Draft, click Use draft, post. Run select ai_assisted, left(body, 40) from incident_updates order by created_at desc limit 3;. Expected: true for the drafted update; false for one typed from scratch, and false after the composer resets.
- Step 6: Final verification and commit
Run: npm run verify
Expected: lint (zero warnings), typecheck, tests, build all pass.
git add db/migrations/017_incident_update_ai_assisted.sql lib tests app components
git commit -m "feat: record when an incident update started from an AI draft"
Self-review notes
- Spec coverage (A1): draft from incident facts and operator notes (1, 2), tone is fixed to calm customer-safe prose (a tone selector is deferred until requested), human reviews before posting (3), unavailable-AI degrades quietly (2, 3), AI-assisted marker (4).
- Not built: A2 (AI rewrite of monitor-created incidents), because the leak fix
abca579already removed the raw error and AI would see only five error categories; and maintenance/postmortem drafting (A7, A4), which reusebuildIncidentDraftPrompt's pattern in their own plans. - Open product question for the owner: show an "AI-assisted" label on the public page? The flag is stored so this can be decided later without migration.
